LLM evaluation: leaderboards vs your production workflow

LLM evaluation: leaderboards vs your production workflow

Public LLM leaderboards are useful. They are not your production evaluation. A model that tops a coding suite can still invent invoice line items, ignore your escalation policy, or call a connector with the wrong arguments.

We maintain an LLM leaderboard so teams can explore comparative measurements. This article is the method: how to pick models per workflow step once the shortlist exists. We are not handing out fake “best for finance / best for legal” crowns.

Define success per step

“Good at documents” is not a metric. Prefer: extract these fields, cite the supporting span, and refuse missing values instead of inventing them.

Break the workflow into scoreable parts, the same way agentic systems should atomize work across agents:

Step

Check

Extraction

Field accuracy, missing-value behavior, source references

Q&A over evidence

Answers supported by supplied material only

Classification

Labels on hard boundary cases, not just happy path

Tool use

Right tool, valid args, sane failure handling

Drafting

Accuracy and edit time for a human reviewer

Weight errors by consequence. A wrong date and an unauthorized record update should not share one average score.

Controlled comparison first

Same inputs, same evidence access, same acceptance rules, across candidate models. Log exact model IDs, prompts, configs, and dates.

Hold out examples. If every case was used to massage the prompt, you measured prompt-fitting, not model quality.

Only after the controlled pass should you try model-specific prompt tricks, and report that as a separate experiment so you know where the gain came from.

Blame the right stage

If retrieval never fetched the right PDF, swapping the model will not fix the answer. Inspect what the model actually received.

Unclear tool schemas create “model failures” that are really interface design. Anthropic’s agent guidance emphasizes clear tool docs and tests with representative inputs. (Building effective agents)

For each miss, tag the stage: retrieval, interpretation, tool selection, action execution, or presentation. That yields a repair plan instead of a vibes-based model swap.

Cost per accepted result

Token price is incomplete. Include retries, secondary services, and human review minutes. For a trial: total runtime cost ÷ results that met acceptance. Track elapsed time separately. Keep implementation cost out of that ratio so you do not hide a heavy build behind cheap tokens.

A cheaper model often wins bounded extraction. A stronger model may earn its keep on investigation-heavy exceptions. Treat routing as a hypothesis to measure, not a slogan.

How to read benchmark tables

Ask what was measured, which model version, and under what conditions. Tiny score gaps without provenance should not drive a major purchase. Keep model cards, vendor-reported scores, and your own end-to-end tests in separate buckets, they answer different questions.

Explore numbers on the StackAI LLM leaderboard. Use this page to design the workflow test those numbers cannot replace.

Models are steps inside an agentic platform

In production agentic workflows, different steps, and different agents, can use different models: a fast extractor upstream, a stronger reasoner on exceptions, a cheap classifier on routing. That is normal, and it is why a single “winner” table for your company is usually wrong.

When you change model, prompt, tools, or data sources, re-run the held-out set. Include cases that should ask a question, stop, or escalate to a person. Happy-path-only sets lie about readiness.

Also watch latency and concurrency under your expected volume. A model that looks great on ten curated PDFs can still miss SLAs when fifty intake jobs hit at month-end. Capture p50/p95 alongside accuracy so ops and finance are looking at the same scorecard.

StackAI is the platform for wiring those steps into governed agents, not a ChatGPT clone. Agents get sandboxes, computers, and terminals when they need real execution; 300+ integrations and MCP servers cover the tool layer; the builder stays low-code enough for business and IT to collaborate. Deploy on-premises, in private cloud/VPC, or on StackAI cloud with a HIPAA- and GDPR-ready posture aimed at defense, banks, and healthcare buyers who cannot treat model choice as the whole architecture.

Forward-deployed engineers and AI strategists work with customers to turn a model mix into a deployed, company-wide workflow. Model selection is one lever; the agentic platform and delivery team are the rest. Together, that is the most complete agentic stack we sell, because production failure modes rarely live in the leaderboard column.

If you are also choosing the surrounding builder, read our AI agent builder guide. To pressure-test a real workflow’s model mix, book a StackAI demo with sample inputs and the acceptance rules your team will live with. Browse integrations when tool coverage is part of the eval.

Decision models and chat LLMs are different jobs; what Jev AI is and what enterprises still need covers that split.
